The two tracks
Shaping the next work while building the current work.
At any moment, two kinds of work are happening in Walden at once. Builders are deep in the current bet — six uninterrupted weeks on something the team committed to. And in parallel, shapers are quietly working the next ideas into pitches for the betting table. The two tracks run apart on purpose, and they meet in exactly one place: the betting table, between cycles.
This preface gives you the small vocabulary the rest of the manual is written in — the work, the people, and the picture that holds it all together.
The work
Everything is a pitch
The unit of work in Walden is the pitch — a written case for spending part of a cycle on something. A pitch is only ever in one of five states, and none of them is a backlog.

Idea — a raw request, problem, or hunch.
In shaping — a shaper is working on it until it’s ready.
Shaped — the written case — problem, appetite, solution, rabbit holes.
Bet — chosen during the betting table; it gets a team and time in the cycle.
Passed — declined during the betting table; pitch it again, or let it go.

Shapers and builders
Shapers work ahead
Ahead of the cycle, at the concept level: they take a raw idea, set an appetite, and work it into a pitch — concrete enough to build, abstract enough to leave room.
Builders own the bet
A small team carries it end to end — scope, sequence, trade-offs, shipping — inside six weeks.
Terms you’ll meet
Appetite
How much time a problem is worth. An estimate asks how long the work will take. An appetite asks how much time the problem deserves.
The betting table
Where shaped pitches get a hearing, once, and leadership chooses the next bets.
Cycle
Six uninterrupted weeks to ship.
Cooldown
Two weeks between cycles to fix, clean up, and shape what’s next.
The parallel tracks
